Where it came from
The first version of 5D I published was in 2014, while I was working with a development team. It was a simple way to keep a team moving fast without dropping things between stages.
Since then I have used it with teams across several countries and clients. I have taught it to technology teams, and more recently to a marketing team. It works for any team that needs intent, momentum and ownership.
High performing teams have all three. Intent is knowing what you are trying to do. Ownership is people stepping in because they know the rules. Momentum is what sits between them, and momentum comes from process. That process is 5D.
What changed
Then AI arrived, and everyone started talking about two modes: plan, then act. Plan and build. That is two stages. Real work has five.
The danger is quiet. When it is easy to get an AI to build something, it is easy to step out of the process. You stop deciding what good looks like. You stop checking what it understood. You find out it was wrong after it is live.
If you are moving from doing to directing, you had better be directing.
That is the whole point. You do not need to do the work any more. You do need to stay in control of it. 5D is how you stay in control without slowing down.
What I believe
- The method is universal. The process is yours. The five stages are the same for every team. What you write at each one, the instructions, the evidence, the gates and the approvals, is yours to build.
- AI should follow your process, not just your prompts.A prompt is one instruction. A process is a shared agreement about how work moves. Give your AI the process and it can enforce it for you.
- Someone owns every decision. One named person decides whether work moves on. If everyone owns it, no one does.
- No fuzzy handoffs.Every handoff says what is passed on, what was decided, and what the next stage can rely on. If it is fuzzy, it is not ready.
- Go as fast as you like. Skip none.Speed was never the problem. Skipping is. The stages can take an hour or a month. They cannot be left out.
- Say what you want. Check what it understood. Then let it run.In Define you tell the AI what you want. In Design it plays it back to you, mock ups included, and puts everything in one place. Once you sign off, it builds on its own and only comes back for the exceptions you agreed.
- Agree what good looks like before anything is built.Done means it matches the acceptance criteria you agreed. No more, and no less. The AI does not get to change the criteria to make itself pass.
- Done is not done done.Done is when it meets the criteria. Done done is when the stakeholder has signed off, it is live and it is working. If it fails, it goes back to Define. That is not failure. That is the process doing its job.
- Measure what you shipped.Drive starts after done done. A short checklist: golden hour checks straight after go live, then measures over time. What you learn feeds the next Define.
- Focus on the process. The product is the by product.Get the way of working right and good products follow. Get it wrong and no amount of effort will save you.
How we talk about it
Words matter. If everyone uses them the same way, handoffs get cleaner and AI gets easier to direct.
- Define
- You tell the AI what you want. It asks questions and writes it down.
- Design
- It designs what it will build and plays it back. One build pack, nothing missing.
- Develop
- It builds on its own, headless, against the acceptance criteria.
- Deploy
- The stakeholder signs off. It goes live, or it goes back to Define.
- Drive
- The checklist of how we know it is any good, and what to improve next.
- Gate
- The question at the end of a stage that has to be answered before the next one starts.
- Owner
- The one person who decides at a gate.
- Done, done done
- Done matches the criteria. Done done is signed off, live and working.
What 5D is not
It is not a ladder you climb once. Drive feeds the next Define, so it is a loop. It is not slow, because you decide the pace. It is not a certification, a licence or a product. It is a way of working you can put in a few pages and hand to anyone.
